The GAO Production System (GPS)
The GAOEXPERTS Production System is a holistic operational excellence framework designed to build highly competitive, resilient, and continuously improving manufacturing organizations. Based on decades of operational transformation experience and deeply rooted in the principles of the Toyota Production System and the Theory of Constraints, the system focuses on creating sustainable operational performance through leadership, flow, stability, problem solving, and people development.
Unlike traditional lean implementations that often focus on isolated tools, the GAOEXPERTS Production System integrates operational processes, leadership behaviors, organizational capabilities, and performance management into one coherent system aimed at improving EBITDA, cash flow, quality, productivity, delivery performance, and resilience simultaneously.
The system consists of eight highly integrated core modules:
1. Gemba Leadership
The foundation of the GAOEXPERTS Production System is strong Gemba Leadership. Leaders are expected to actively manage where value is created — directly on the shop floor.
This module focuses on:
- Leadership presence at the Gemba
- Fact-based decision making
- Coaching and people development
- Structured problem solving
- Escalation and accountability systems
- Building operational discipline
- Developing a continuous improvement culture
The objective is to create leaders who deeply understand the operational reality and actively develop the organization through daily engagement.
2. Zero Defect Strategy
Quality is designed into the process — not inspected at the end.
The Zero Defect Strategy module focuses on:
- Root cause problem solving
- Poka-Yoke systems
- Process capability improvement
- Built-in quality concepts
- Fast reaction systems
- Layered process audits
- Defect prevention and containment
- Robust launch quality management
The goal is to create highly stable processes that prevent defects before they occur and significantly reduce quality costs and operational disruption.
3. Value Stream Design
This module focuses on designing operations for maximum flow and minimum waste across the entire value stream.
Key elements include:
- Value stream mapping
- Flow optimization
- Bottleneck management
- Lead time reduction
- Inventory reduction
- Complexity reduction
- Takt-based process design
- Cross-functional process integration
The objective is to create operational systems that maximize customer value while minimizing cost, working capital, and operational instability.
4. Assembly Line Management
Efficient and stable assembly operations are critical for operational excellence.
This module includes:
- 5S workplace cell design
- One piece flow
- Customer Takt Time/ Takt adherence
- Standardized work (Standard Work Combination Sheet, etc)
- Yamazumi and Line balancing (Operator workload optimization)
- Hourly Production Board
- Visual management
- Ergonomic optimization
The focus is on achieving highly stable, scalable, and efficient assembly operations with strong quality and delivery performance.
5. Equipment Management
Operational stability requires highly reliable and capable equipment.
This module focuses on:
- TPM (Total productive maintenance, autonomous maintenance))
- SMED (Single Minute Exchange of Dies)
- OEE improvement
- Unplanned downtime reduction, cycle time improvements, scrap reduction, etc)
- Spare parts optimization
- Maintenance standardization
- Technical problem solving
- Equipment lifecycle management
The objective is to maximize equipment availability, reliability, and operational flexibility while reducing maintenance cost and production risk.
6. Material Management
Material flow is a key driver of operational performance and working capital.
This module includes:
- Production and supply chain Levelling
- Internal logistics optimization (internal milk run and water spider concepts)
- Supermarket and pull systems
- Inventory reduction
- Warehouse optimization
- Line-side material supply (parts presentation)
- Packaging imporvements
- Logistics standardization
The focus is on creating highly synchronized, transparent, and efficient material flows across the entire operation.
7. Shop Floor Management
Shop Floor Management creates transparency, operational control, and fast reaction capability throughout the organization.
This module focuses on:
- KPI management
- Visual performance management
- Escalation systems
- Daily accountability routines
- Structured communication
- Performance tracking
- Problem escalation and resolution
- Continuous improvement governance
The objective is to create a highly responsive organization capable of identifying and solving operational issues rapidly and systematically.
8. Supplier Integration
Operational excellence does not stop at the factory gate.
This module focuses on:
- TCO vs ex works price
- Supplier development
- Supplier quality management
- Supply chain collaboration
- Supplier capability building
- Logistics synchronization
- Risk management
- Early supplier involvement
- Joint improvement activities
The objective is to create resilient and highly integrated supply chains that support operational stability, quality, and competitiveness.
A Holistic Operational Excellence System
The GAOEXPERTS Production System is not a toolbox or isolated lean initiative. It is a fully integrated operational management system that combines leadership, processes, people development, operational discipline, and continuous improvement into one sustainable transformation approach.
The result is:
- Higher EBITDA
- Improved cash flow
- Better quality and delivery performance
- Increased productivity
- Lower operational complexity
- Reduced working capital
- Stronger organizational capability
- Greater operational resilience
- Sustainable competitive advantage
